Fractional COO vs consultant: which does your RIA need?

Both are legitimate ways to buy senior expertise. The difference is not seniority or price — it is ownership and time horizon. A consultant answers a question. A fractional COO owns how the firm runs, week after week, while your team does the day-to-day work.

Choose a fractional COO when

  • The same operational problems keep returning in new forms.
  • You are the approval path for decisions that should not reach you.
  • You need someone who still owns the roadmap in month seven, not just month one.
  • A transition is coming and no one internally has run one before.

Choose a consultant when

  • You need one specific answer, such as a single platform selection.
  • A compliance or legal question belongs with a specialist firm.
  • You already have operational leadership and need extra capacity for a project.
  • The work has a clear end date and no ongoing ownership requirement.

The question that usually settles it

Ask what happens after the recommendation. If the firm has someone senior who will own sequencing, vendor accountability, documentation, and follow-through, a consultant can be enough. If that person does not exist, a report becomes another item on the founder's list, and the fractional model is the better fit.
