RIA operations checklist for scaling firms
Growth exposes an operating model before it rewards it. Use this as a self-review: work through each section and mark what is true today, in writing, without a caveat. The gaps are usually where growth is costing you time or headcount.

Client workflows
- Onboarding is written down, with owners and expected timelines at each step.
- Account opening, transfers, and money movement follow one path, not several.
- Service requests are tracked somewhere other than an inbox.
- Annual review preparation is repeatable rather than rebuilt each time.

Technology and vendors
- Each system has a defined purpose and an internal owner.
- CRM is the source of truth, and the team actually uses it that way.
- Data flows between platforms without manual re-entry.
- Contracts, renewal dates, and what you pay for are in one place.

Documentation and readiness
- Written procedures exist for the workflows an examiner would ask about.
- Records are retrievable without reconstructing them from memory.
- Key-person tasks have a documented backup.
- Compliance obligations sit clearly with the CCO and counsel, supported by operational records.

Capacity and org design
- You know which role becomes the constraint at the next stage of growth.
- Advisors spend their time on clients rather than administration.
- Responsibilities are assigned by role, not by who is available.
- Hiring is a deliberate decision, not a reaction to backlog.

Operating cadence
- A recurring rhythm reviews what matters weekly, monthly, and quarterly.
- A short set of numbers tells you whether operations are healthy.
- Decisions and their owners are recorded.
- Problems surface in a meeting before they surface with a client.
Reading your results
A few gaps in one section is normal maintenance. Gaps spread across workflows, documentation, and cadence at once usually mean the firm has outgrown an operating model that was never designed, only accumulated. That is a strategy problem before it is a staffing problem, which is where a fractional COO fits.
